A consortium led by CSIR-IMMT has received in-principle approval to build India's first direct reduced iron pilot plant running entirely on hydrogen. The 20-tonne-per-day facility, backed by ₹113 crore from the National Green Hydrogen Mission, aims to adapt hydrogen DRI technology to Indian iron ore, which is lower grade than the magnetite used in most international projects. The pilot also faces a cost hurdle: green hydrogen at about $5 per kg needs to fall near $1 per kg for hydrogen-based steelmaking to compete with fossil-fuel routes. A separate rotary kiln pilot will test blending up to 30% hydrogen with biochar, offering a faster transition path for existing steel plants.

India's steel sector is one of the hardest to decarbonize. A 20 tonne per day hydrogen DRI pilot is small but it's the first real test of 100% H2 reduction with domestic low grade ore. The ore issue is the detail that matters. Imported tech assumes high grade magnetite, India runs on hematite.

The cost math is the part to watch. Green hydrogen at $5/kg needs to fall to $1/kg for green steel to compete. That's a long way off. Also nobody says where the power for electrolysis comes from. If it's grid power with high coal share, the emissions benefit shrinks fast.

Good that they split the pilot into 100% hydrogen DRI and a separate rotary kiln test with 30% hydrogen plus biochar. The second one matters more for existing plants. Full hydrogen builds are for new capacity. The transition pathway is what actually cuts emissions this decade.

The 3 tonne per day intermediate plant is a smart move. Scale changes material behavior and nobody wants a 20 tonne pilot failing on ore that wasn't tested properly. Still, August 2029 is far out. By then hydrogen costs may look different, or the pilot could be obsolete.
